I got on a call last week with a group of people doing 9 figures collectively on TikTok.
Five things stood out ->
Creator Communities are Your Foundation
Sending samples is table stakes. The brands that are winning have actual communities where they’re in direct conversation with their creators. WhatsApp, Discord, iMessage it doesn't matter as long as you're connecting with your community in a genuine way. That means real human conversations, not AI -> which everyone tries to do to save time. Community creates loyalty and better content because they train each other on how to get better! Without the community, you’re just shipping free product into the void.
More Videos per Creator > Creators Quantity
Once you've built a community, your goal is to get more output from the ones already performing. Comfrt averages 7.5 videos/month per creator and their top creators (top 10%) average 38 videos/month! The more videos a creator makes for your brand, the better they get at selling your product and the more shots you get at going viral. PLUS, your ROI on sampling grows. This number is the most powerful lever you can pull after building community.
Don’t Sample Small
The group landed on 100 to 200 samples per month as a strong starting point, with 150 as the benchmark most agreed on. That might feel aggressive if you’ve never done it before. But the math works when you understand that not all creators post and you need a lot of videos to find the right creators who can post and make money. Starting with a small number of samples at launch costs you time and momentum.
Incentives Make Creators Post More
Use a structured incentive model tied to videos posted, minimum performance thresholds, and GMV generated. Incentive that work are cash prizes, leaderboards, urgency, exclusive access. Creators respond to all of it. The other piece: separate your VIP creators from the broader base. Top performers should get priority communication, better offers, and more exclusivity. And on the flip side, remove inactive creators regularly. Protecting the quality of your community matters more than protecting the size of it.
This Playbook is Coming to META
Meta is expanding creator commission features. YouTube is pushing harder into social commerce. The brands building creator community systems right now aren’t just winning on TikTok. They’re building infrastructure that transfers to every platform rolling out affiliate tools over the next 12 to 18 months. If you wait until those platforms launch to start building, you’re already behind.
TL;DR
The brands doing 8 and 9 figures on TikTok don't have shortcuts. They’re building creator communities and systems to manage them. That’s the whole game.
